Problem

Consumer delivery was a margin grind, and merchants had the opposite problem: no single way to reach several delivery companies. Every carrier meant its own integration, its own pricing and its own dashboard.

Decisions

  1. [01]

    We own no drivers

    Logi carries no fleet. Stores, apps and online shops plug in once through a single API and reach every carrier registered with us, so the platform grows with its partners instead of competing with them.

  2. [02]

    Two models for two kinds of carrier

    Some partners want a fixed fleet, others want volume on demand. Capacity Unit covers full-time drivers; On-Demand is pay-per-order, priced by distance. Deal terms followed the same split: per-order commission or a flat monthly fee.

  3. [03]

    Arabic and English from day one

    The buyers are Saudi merchants and carriers, so the site shipped in both languages, with the Arabic laid out right to left from the first build.

Outcome

  • 2 logistics companies and 1 enterprise client signed
  • Bilingual marketing site live at logi.yallafast.net, built by the engineering team I led
  • Three merchant plans live, from pay-per-order to Pro Enterprise at 499 SAR a month
  • Spider control panel shipped: orders, incidents, settlements, API logs and reports in one place
