Problem

Merchants and small online shops in Saudi Arabia had no single way to reach several delivery companies. Every integration was manual, pricing was opaque, and the consumer market was already crowded enough to make pure B2C expensive to win.

Decisions

    Validate before building

    I interviewed every restaurant before drafting terms, then built three partnership tiers out of what the owners said they needed.

  2. [02]

    Price to the partner type

    Some partners wanted a per-order commission and others a flat monthly fee, so I negotiated both and held exclusivity on the consumer app.

  3. [03]

    The pivot (the hardest call)

    Consumer delivery was a margin grind. What merchants kept asking for was aggregation, so I led the pivot to Logi YallaFast: B2B, one system connecting stores to several carriers.

Outcome

  • $160K+ raised from angels on a deck I built myself
  • 100+ restaurant partners (130+ branches) out of 300+ tracked deals, a ~33% close rate
  • 2 logistics companies and 1 enterprise client closed across the Saudi market
  • Two apps shipped to the App Store and Google Play with a team of 10+ engineers
